A Europe-based fast-fashion retailer came to us with a brief: they wanted to grow their performance with a line that was different from what they had been buying. The plan was clear — but the line did not exist yet. No factory on file, no samples in hand, no committed supplier.

Within one year, that single line grew to 49% of their total buying plan — a share previously held by several mature lines combined.

What we did

Six moves, run in parallel where it mattered:

  1. Audited the factory shortlist for this category. We screened audited manufacturers on capability, capacity and track record, so the buyer did not have to gamble on unknown suppliers.

  2. Ran the sampling timeline against the buyer’s own meeting date. We coordinated factories and couriers so the samples were in the room, on time, when their internal buying team sat down to select.

  3. Held every order milestone. Each order’s progress node, testing and inspection was tracked end to end — so the buyer saw issues long before they became problems.

  4. Built redundancy when volume surged. When the line took off, the original factory ran out of capacity and the complexity of new styles put timelines under pressure. We ran two moves at once: we audited a second compliant factory (started with one style to verify quality) and negotiated with the original factory to expand its production line and reserve capacity monthly for this product line. Adding a second factory gave the buyer a price benchmark and tighter control over capacity.

  5. Sent monthly market trends and “what’s hot” inspiration. A standing briefing to the buying team so they had ideas to expand new lines into.

  6. Treated it as a partnership, not an order. We are not just a sourcing agent — we are a partner who wants our clients to get great feedback and grow, so the relationship grows with them.
